When Your AI Does the Shopping: Agentic Commerce Is Rewriting the Retail Playbook

Consumer adoption of AI shopping agents is projected to jump from 19% to 46% by end of 2026. Most brands are nowhere near ready for what that means.

When Your AI Does the Shopping: Agentic Commerce Is Rewriting the Retail Playbook

The next wave of e-commerce won’t be won on product pages or ad clicks — it will be won by whoever best negotiates with your customer’s AI agent.

A new forecast from industry analysts projects that consumer adoption of AI shopping agents will nearly triple by the end of 2026 — jumping from 19% to 46% of online shoppers. That’s not a gradual shift. That’s a structural reorganization of how purchase decisions get made. And most brands aren’t remotely ready for it.

The model is already in motion. Over 92% of consumers have encountered AI while shopping online. About one-third say they’d let AI make a purchase on their behalf. Kearney estimates that 60% of shoppers expect to use AI agents within the next 12 months. Meanwhile, marketplaces are growing twice as fast as traditional online shops — not coincidentally, because they’re the most AI-compatible commerce surfaces, offering clean data, comparison structures, and API-native discovery.

For brands, this changes everything upstream of conversion. SEO was once about gaming a search algorithm. Agentic commerce optimization is about making your product legible to a system that has no patience for brand storytelling, can instantly compare 50 competitors, and is explicitly trying to filter noise on behalf of its user. Specifications, reviews, price integrity, and structured data aren’t nice-to-haves — they’re the new shelf placement. The 75% of UK consumers who say they regularly receive irrelevant marketing are now arming their AI agents to make sure they never have to experience it again. That’s not a consumer complaint. That’s a market signal.

What’s emerging isn’t just a new channel — it’s a new intermediary. Brands that spent the last decade optimizing for the social feed now have to think about a world where an AI agent is the first (and sometimes only) touchpoint in the purchase journey. The implications for brand identity, pricing strategy, and performance marketing are enormous and largely undiscussed. Marketers who fail to rethink their product data infrastructure, their review velocity, and their presence on marketplace-native surfaces are building beautiful storefronts that AI agents won’t bother entering.

The Next Wave Take: The brands investing in product data quality, review velocity, and AI-compatible commerce infrastructure today are building the moat for 2027. Everyone else is about to discover what it means to be invisible to an algorithm that doesn’t forgive ambiguity — or tolerate irrelevance.
